Assessment & Root Causes
I interviewed new hires at 30/60/90 days and reviewed the onboarding documents. The problems were clear:
Ad-Hoc Process
Onboarding varied by team. Some new hires got a checklist, others got nothing. No consistency.
No Competency Framework
Each role had different expectations. New hires didn't know what success looked like in the first 90 days.
Synchronous Training
All training was live workshops. New hires couldn't learn on their own schedule; often blocked by timezone or scheduling conflicts.
No Measurement
No visibility into which training stuck, which roles struggled, or where gaps were biggest.

Async-First Curriculum
Video-based training for all foundational content. Live sessions for Q&A and complex topics only. Learners control their pace within milestones.
Buddy + Mentor System
Every new hire paired with a buddy (peer, same role) and a mentor (manager or senior). Structured check-ins, not ad-hoc conversations.
Competency Milestones
Clear assessment at 30, 60, 90 days. Competencies: Company Acumen, Role Mastery, Customer Focus, Collaboration. Advanced to next level only after demonstrated mastery.
Learning Dashboard
New hire sees their pathway, progress, and next steps. Manager sees team onboarding health, bottlenecks, and where to provide additional support.
