The Situation
An organization rolled out a new integrated platform for operations management across three large sites. The technology was solid. The training sessions were well-designed. But three months after launch, adoption was stalled at 60% — staff still used email and spreadsheets, and the expected efficiency gains hadn't materialized.
The problem wasn't knowledge. It was readiness. The organization had skipped the assessment and preparation phase, jumping straight to training. No one had answered: Are people ready for this change? Do they understand why it matters? Have we removed daily barriers? Is leadership actually using the system?
Assessment: Readiness Gaps
I ran a readiness assessment across all three sites, interviewing staff, department heads, and site leaders. What emerged: training had happened. Readiness had not.
No Understanding of "Why"
People knew how to use the platform, but not why. No connection to time savings, data insights, or their own work. Felt like administrative busywork.
Leadership Not Modeling
Site leaders attended training but still used the old methods. Staff saw: "Leadership says use it, but they don't." Immediate credibility loss.
No Support at Point of Work
Training happened weeks before go-live. Then staff faced real scenarios the training didn't cover, with no peer support available. They went back to what they knew.
No Adoption Visibility
No one was tracking who was using the platform, how often, or where adoption was failing. No data to drive follow-up or support.
Blueprint: Operational Readiness Framework
I designed a four-phase approach: Assess readiness gaps, align leadership, deliver targeted learning with ongoing support, and track adoption weekly. The focus: remove barriers, build understanding of impact, and create accountability for adoption.
Readiness Assessment
Identify specific gaps by role and site: What do people need to know? What skills do they need? What mindset shifts are required? What barriers exist?
Leadership Alignment & Modeling
Before training anyone else, align site leaders. They must understand the change, commit publicly, and model the new way of working. Create adoption champions at each site.
Targeted Learning & Support
Based on readiness assessment, create role-specific learning paths with real-world scenarios and troubleshooting. Pair training with on-site coaching at point of work.
Adoption Tracking & Course Correction
Monitor adoption weekly. Celebrate early adopters. Address resistance before it spreads. Adjust training based on real usage data.

Assessment Before Training
You can't design effective implementation without understanding what people actually need. Readiness assessment takes 2–3 weeks but saves months of wasted training and resistance.
Leaders Model the Way
People watch their leaders. If leadership says "use the platform" but doesn't, you've already lost credibility. Leader adoption must precede everyone else's training.
Adoption Requires Ongoing Support
One training session doesn't stick. You track adoption weekly, identify where people struggle, and fix barriers immediately. Point-of-work support matters more than perfect initial training.
